Scope of Work
The scope of our engagement with Abstracta Inc. focused on the design, implementation, and quality assurance of a Retrieval-Augmented Generation (RAG) system hosted on Microsoft Azure, and integrated with ChatGPT-4. This system was the technical foundation for Iberley IA, a legal AI assistant designed to generate accurate, traceable answers from a repository of over 500,000 Spanish legal documents.

What were the measurable outcomes from the project that demonstrate progress or success?

In the first phase of the project, Abstracta followed a structured approach with clearly defined sprints and an agile methodology, which initially gave us confidence in their process and team.

However, during the second half of the engagement, the project completely lost its structure. There was no visible methodology, communication deteriorated significantly, and one of our team members was effectively left alone without any support to carry forward a highly complex system.

The product was unstable, testing was poorly managed, and quality assurance was inconsistent and unreliable. Despite raising multiple concerns, we received no actionable guidance or collaboration. In the end, we were forced to take over critical parts of the work ourselves just to keep the project moving.

Ultimately, Abstracta abandoned the project, stating they would provide no further support. We were charged €70,000 and left with an incomplete and unreliable product, requiring substantial internal effort to rebuild what should have been delivered.

There were no measurable outcomes that reflect the original scope or justify the investment made. What began as a promising partnership ended in deep disappointment.

During the first phase of the project, Abstracta demonstrated a solid approach to project management. They followed an Agile methodology with planned sprints, and communication was organized through scheduled meetings. They were responsive to our requests, worked collaboratively with our team, and showed professionalism in their approach. There was a dedicated project coordinator who managed the process efficiently and was particularly skilled and supportive. At that stage, the experience was positive and gave us confidence in their ability to deliver.

However, in the second phase, the situation changed radically. The structured methodology completely disappeared, and communication became erratic and reactive. Instead of a team, we were left with a single person handling the entire workload, with little coordination or support from Abstracta. Email communication became slow and ineffective, and our requests were often ignored or poorly addressed.

As a result, the product suffered from numerous bugs and critical failures, and we had to step in to fix major issues ourselves, without the support we were promised. The lack of resources, leadership, and ownership in the final stretch of the project led to a complete breakdown in project management.

What started with good planning and teamwork ended in disorganization, poor delivery, and abandonment.

What did you find most impressive or unique about this company?

What stood out to us the most—though not in a positive sense—was their ability to create a false sense of professionalism and structure at the beginning of the project. Abstracta gave the impression of being a strong, well-organized team with a clear methodology, which led us to trust them and commit significant resources to the collaboration.

However, this initial image turned out to be deeply misleading. As the project progressed, it became clear that their focus was not on delivering value or ensuring the success of the system, but rather on securing further payments. Their level of engagement and professionalism has dropped sharply in the second half of the project, and they showed no real concern for the project’s outcome or for our team’s challenges.

Ultimately, what was most "impressive"—if it can be called that—was their ability to present a polished front that concealed serious deficiencies in ethics, consistency, and accountability.

Are there any areas for improvement or something Abstracta Inc. could have done differently?

There are several areas where Abstracta Inc. could have significantly improved their performance:

Consistency and Follow-Through: The level of professionalism and engagement seen at the beginning of the project was not maintained. They should have ensured consistent quality and involvement throughout the entire project lifecycle, not just the initial phase.
Project Ownership and Accountability: Abstracta failed to take true ownership of the deliverables. Once challenges arose, they withdrew support rather than collaborating to solve problems. A more accountable and committed approach was needed, especially in the final and most critical stages.

Resource Allocation and Team Stability: Reducing the team to a single person without support or proper backup was unacceptable for a project of this scale. Maintaining a stable, well-supported team throughout the engagement would have been essential.
Transparency and Communication: Communication became sporadic and unstructured in the second half of the project. Open, honest, and proactive communication should have continued until the end, especially when problems emerged.

Ethical Commitment: Most importantly, Abstracta should reflect on its ethical responsibilities. A service provider must remain engaged and supportive, not disengage once payment is secured. The project felt abandoned, and that is not acceptable in any professional partnership.
If these areas were addressed, our experience could have been completely different.

I think Darrel is really the secret sauce of Abstracta. He's an empathetic and realistic servant leader who understands the needs of our organization, and never felt the need to push more testers onto us than we really needed. I would happily work with Darrel again.

The remote talent that worked with us was never quite as productive or impactful as the local automation tester Darrel found for us. More training or better hiring for the remote folks is recommended.

To help us achieve our goals, Abstracta proposed assembling a skilled and dedicated team to work in an ongoing partnership. Their experienced Functional Testers, along with a Technical leader well-versed in development processes and Testing Strategy, collaborated with us to define and enhance our software testing and overall software development process. The initial key deliverable was a 30-day assement and strategy plan. Afterwards a 90-day action plan was put into place with key delivables like recommendations for test case managment and automation, QA reports, and comprehensive documenation on our new processes.

What were the measurable outcomes from the project that demonstrate progress or success?

We now have our mobile app 100% covered in front end tests. Our admin application is almost 65% covered in new test cases. The rest of the value they provded is not really measurable but it's extemely valuable. Our partnershiop with the Abstracta has helped us continueally refine our product development lifecyle increase the quality of the code we are shipping to our customers.

The project mangement has been a shared responsibility but they continue to over-deliver. Not only do they deliver on time, they have been proactive and completed tasks that they weren't asked to do but they knew it needed to get done. If there was a concern raised to them it was handled swiftly and graciously.

• Full regression cycle is now completed in approximately 50 min for over 300 test cases. Manual testing used to take 7 business days for US and CA.
• Faster feedback on new builds. We are able to run a full regression immediately with results in less than an hour.
• Manual testers are now able to dedicate their time to feature testing and exploratory testing.
• Visual testing allows us to compare each version against base screens, an area that was missing with functional testing.
• Weekly deployments used to be comfortably uncomfortable, but with the faster testing feedback provided by automation, we have greater confidence in our releases and the ability to release more frequently.

Communication has been key, and Abstracta excels in this area. Their automation team is fully integrated into our development team and regularly colaborates with teammembers. All deliverables have been completed on time if not ahead of schedule. Daily standups and monthly demos contribute to this success. In addition, knowing the key players to reach out to on both sides of the aisle when there was a blocking issue was crucial. 
Abstracta has consistently delivered on what was promised and frequently gives their professional opinion and direction as subject matter experts. They've been able to advise on best practices, industry standards, and knowledge they gleaned. They're solution-driven and seek to solve a problem best by carefully listening to their client's needs.

What was the scope of their involvement?

We started our engagement with Abstracta with an initial discovery process on the technology that we would select for automated testing. As a result of that process, Abstracta provided us with the results of their discovery, an ultimate recommendation on the technology to use.

Abstracta recommended using Ranorex and presented a proposal for its implementation within our automated testing process. We were already using a different technology, so as part of that implementation, their team has been working on converting our automated tests from the old technology to Ranorex.

As a second part of our engagement, Abstracta has helped us work on our manual testing process. We initially wanted to focus on automated testing, but we’ve expanded our engagement since then. Now, we work with a separate team from Abstracta on manual testing.

We’ve worked with around 12 teammates from Abstracta throughout our engagement. Their executive leadership team was involved early on in the process. From there, we’ve worked with account managers, the financial team, testing leads, and individual testers.

How did you come to work with Abstracta Inc.?

We found Abstracta through a referral. A member of my team personally knew someone who had worked with Abstracta in the past. When we first connected with them, we felt that they had a very niche expertise within software quality processes, which was where we had a significant gap.

The discovery phase I mentioned earlier helped convince me that Abstracta was a great organization to partner with. From the start, we collaborated very well. They were very professional and demonstrated expertise in the area we needed help with

How much have you invested with them?

We’ve spent close to $500,000 thus far. Therefore, I estimate that we’ll spend around $1 million with them over a five-year period.

What is the status of this engagement?

We started working together around the second quarter of 2020, and our engagement is ongoing.

What evidence can you share that demonstrates the impact of the engagement? 

The key metric for the success of our project revolves around the new technology implementation for our automated testing. When the Ranorex implementation started, we had 3,000 tests to convert. Abstracta has been on track with achieving that goal within the timeframe we’ve laid out.

How did Abstracta Inc. perform from a project management standpoint?

Abstracta has been very collaborative with us on staying on time and within budget. We had some challenges early on with staying within budget because we underestimated the effort required to complete the scope. However, we’ve been able to adjust the project and the way we allocate our expenses to accommodate the budget and timeframe while keeping the original scope. We use Jira to manage the project and Microsoft (MS) Teams to communicate.

What did you find most impressive about them?

Abstracta’s collaborative culture is outstanding. They’re very willing to work with our uniqueness and how we function as a business. Additionally, their background and expertise in their field is impressive.

Are there any areas they could improve?

I can’t think of anything Abstracta could improve on. Although they underestimated the scope of our main project, it would have been very difficult for them to estimate it more accurately. That issue was more our team’s responsibility; we needed to explain the scope and the amount of time and effort required to achieve it more accurately.

It’s important to have ownership on both sides and work together as a single team with common goals to achieve success.

Our team went from not having an automated test case suite to having over 280 Automated Test Cases. We also had over 1000 manual test cases created. Combined we have over 90% coverage of our primary customer-facing application.

They’ve designed a manual QA testing strategy that has led to the creation of a test using Selenium that automates QA where possible. They have turned every member of our team into a quality specialist.

They are very good in this regard. Their team is open to feedback and attentive, and they offer suggestions for improvement. We use all means of communication, as well as in-person meetings.

They should just continue being as open and honest as they have been so far.

We need help with Testim.io. It is a great test automation tool. There was some strategy with respect to a couple test areas that we were not clear on and Testim recommended Abstracta as a valued partner.

How did you select this vendor and what were the deciding factors?

Describe the project in detail and walk through the stages of the project.

We started the project with a one week time box to ensure working offsite with little knowledge of the product could work. It did - better than I hoped. We then contracted for them for following phases.

How many resources from the vendor's team worked with you, and what were their positions?

We worked directly with 2 automation testers who were intimately familiar with the product and strategy.

RESULTS & FEEDBACK

Can you share any outcomes from the project that demonstrate progress or success?

We now have testing strategy in place that allows us to open flood gates in two major areas: financial transactions and rollback and complicated back and forth with email communications. It helped us bridge the last major areas we need to automate.

How effective was the workflow between your team and theirs?

We launched into zoom meetings where we could demo and describe the test problems and what we needed to automate. They recorded those sessions. Of course a question here or there but for the most part they were self-sufficient relying on the demos to guide their automation. The workflow was better than we initially thought.

What did you find most impressive or unique about this company?

There knowledge of the testing product and the limited "hand holding" they needed understanding ours.
